GTM Advisory

Clarify your market, customer and offer.

GTM Advisory helps define where to compete, which customers to prioritize and why they would choose you. We connect research to offer, channel and resource decisions, then turn those decisions into an execution plan with clear ownership.

Where do we come in?

  • You are entering a market without a clear decision on which customers to pursue first.
  • Teams explain the same offer differently, and sales still depend heavily on the founder.
  • Channels and activity are growing, but resource priorities remain unclear.

What we work on.

The initial assessment defines priorities and deliverables. Not every engagement needs all the areas below.

Market and buying context

Investigate when customers seek a solution, what they use today and which alternatives they consider. Interview findings are not treated as conclusive evidence about an entire market.

Concrete output
Market options, buying situations and assumptions to validate

Customer priorities and decision roles

Identify which companies to focus on first, who will use the offer and who participates in the buying decision. A priority customer profile does not define the entire market the brand can reach.

Concrete output
Customer priorities, decision roles and selection rationale

Positioning and offer

Clarify your value against the alternatives customers actually consider. Connect differentiating capabilities, available evidence, offer scope and pricing logic.

Concrete output
Positioning, offer scope and evidence requirements

Go-to-market and resource plan

Evaluate direct sales, content-led acquisition, partners and other channels against commercial economics and team capacity. Choose priorities to test rather than activating every channel at once.

Concrete output
Channel roles, accountable owners and execution priorities

How do we test a market decision?

  1. Existing records and customer interviews
  2. Options and commercial assumptions
  3. A bounded market test
  4. Continue or revise based on findings
An illustrative decision and learning process. Research scope, sales cycle and available data shape the work. One test is not generalized to the entire market.

What stays with your team?

  • Market assessment with sources and uncertainties
  • Priority customers and buying-role map
  • Positioning, offer and pricing assumptions
  • Channel and resource allocation rationale
  • Execution and learning plan with named owners
  • Criteria for revisiting the decision

Common questions

When is GTM Advisory needed?

It is useful when entering a new market, clarifying ICP or offer, moving beyond founder-led sales, or aligning channels around one commercial direction.

Is the output only a strategy document?

No. Decision logic, evidence, priorities, ownership, measurement and implementation sequence are delivered together. Demand & Conversion or Revenue Systems implementation can continue directly from those decisions.

What does Hornpiper own, and what do you need from our team?

Hornpiper owns the research, evaluation of options and execution plan. Your team shares customer and sales information, provides access to relevant people and approves commercial decisions. We review existing research for usefulness rather than restarting every engagement from scratch.

How do we assess progress in an advisory engagement?

We track the evidence behind priorities, unresolved assumptions and how decisions enter execution. If a field test is in scope, we agree its measures in advance. Delivering a decision document and achieving a sales result are assessed separately.
